AI's Best Customers Are Low-Margin Businesses: Clueless About AI Benefits
The AI industry has been selling to the wrong room.
Walk into any enterprise AI vendor's pipeline and you'll find the same names: software companies, financial services firms, tech-forward enterprises with innovation budgets and a Head of AI Transformation. These are the customers who show up to the demo, ask smart questions, and sign the pilot. They are also, in cold economic terms, the customers with the least to gain.
The businesses with the most to gain aren't in the room. They're running trucking fleets, machine shops, staffing desks, and facilities contracts on margins so thin that a bad quarter of diesel prices is an existential event. They have no Head of AI. They have a controller who also handles IT. And they have no idea that AI is the single largest lever available to their P&L.
That gap — enormous benefit on one side, near-total unawareness on the other — is the most interesting arbitrage in enterprise software right now.
The math nobody has shown them
Run the numbers on an actual company.
Say you're a distributor doing $100 million in revenue at a 3% net margin. That's $3 million in profit and $97 million in cost. You know this business. You've lived inside these numbers for years.
Now take $1 million out of the cost base — a 1% reduction in revenue terms, roughly a 1% trim off your cost base. Nothing dramatic. No layoffs announced, no service degradation, no press release.
Where does that million go? It doesn't get diluted. It doesn't get shared. It drops straight to the bottom line, because you didn't change revenue and you didn't change price. Profit goes from $3 million to $4 million.
That's a 33% increase in earnings from a 1% cost reduction.
Here's the leverage, stated plainly: at a 3% margin, every dollar of cost you remove is worth 33 dollars of revenue you'd otherwise have to win. To add $1M of profit through sales, you'd need to book $33 million in new business — new customers, new trucks, new headcount, new working capital, and a year of fighting for it. Or you take $1M of cost out of the operation you already run. Same profit. One of these is a war. The other is an engineering problem.
Scale it down so it doesn't feel like a hypothetical:

A quarter-point of cost — a rounding error on your P&L, a number your CFO wouldn't flag in a variance report — is an 8% earnings increase. Two points doubles you.
Why this doesn't work the same way for a software company
The exact same $1M of savings at a company running 30% margins on $100M: profit goes from $30M to $31M. A 3% improvement. Real, but nobody's trajectory changed. The board doesn't reconvene. The valuation doesn't move.
Identical action. Identical dollars. Ten times the impact at your company — purely because your margin is thin. The thinness you've spent your career cursing is, for this one specific purpose, the most valuable feature of your business.
The part that's easy to miss
This isn't a rhetorical trick. It's how division works, and the low-margin operator has been on the wrong end of it forever.
The same leverage that makes a 1% cost reduction worth 33% of earnings is exactly what makes a 1% cost increase — a fuel spike, a wage bump, an insurance renewal — wipe out a third of your profit. You already know this side of the equation intimately. You've watched a single bad input price take a year apart.
You've just never had a tool that could push the lever the other direction. Every prior attempt at cost reduction meant cutting people, cutting service, or paying a consultant to tell you to cut people and service. Those trade against revenue, so the math stops working — you save $1M and lose $2M in churn.
The coordination layer is different. It's cost that produces no customer-visible output. Taking it out doesn't degrade anything the customer touches. That's the first time in the history of your business that the 33x lever has pointed in your favor.
Where the cost actually is
Which raises the obvious question: what coordination layer?
Ask a trucking company where its labor costs are and it will say drivers. That's the visible number, the one on the wall, the one in every budget conversation. But behind the drivers sits an entire apparatus that exists only to make the drivers' work resolve correctly — dispatch teams, routing changes, customer updates, claims processing, invoice reconciliation, exception handling, the endless back-office loops. In one logistics operation, that coordination infrastructure ran to nearly 10% of revenue.
This is the work behind the work. It exists because human operations are messy: people make judgment calls differently, carry their own context, and produce outputs that require someone else to check, route, and reconcile. Scale that up and you don't get a company, you get a coordination layer — managers supervising, analysts reporting, finance chasing, ops teams routing — whose entire job is keeping the actual work moving.
The general shape holds across labor-intensive businesses: labor is roughly 25% of revenue, and about a quarter of that spend goes to managing, coordinating, and administering the work rather than doing it. Call it 6% of revenue in pure coordination overhead.
Now put that against the leverage math above. Reduce that burden by 10% — take 0.6% of revenue out — and at a 3% margin, earnings improve roughly 20%. Not by touching a single driver, machine operator, or nurse. By removing the overhead that exists to compensate for the fact that humans are inconsistent.
That's the answer to a question these operators have been asking for thirty years — how do we get cost down without wrecking service — and it arrived without a press release.
Why they've been told it's impossible
The low-margin operator's skepticism is earned, and it's worth taking seriously rather than dismissing.
These businesses compete in commoditized markets. They don't set price; the market does. Cost is the only lever they control, and they've already pulled it — hard, repeatedly, for decades. Every consultant who ever walked in promising to take out cost either took out service quality with it or took out a fee and left. The structural conclusion, reached honestly, was that the coordination layer is permanent. It's the price of running a human operation at scale.
That conclusion was correct until recently. It isn't anymore. And nobody has bothered to tell them, because the industry is busy selling copilots to companies that already have copilots.
The reason it still won't land
Now the hard part, and the reason "just sell them AI" doesn't work.
Nearly every enterprise AI product on the market runs on the same assumption: an employee will open a new tool, remember to use it, correctly identify which tasks it applies to, and translate the output back into whatever they were already doing. Usage becomes value, value eventually shows up in the P&L.
This assumption is shaky inside tech companies. Inside a manufacturing plant or a dispatch office, it's fantasy. The workforce didn't sign up for software. They aren't hostile to it — they're just busy, and the tool is one more place work has to happen rather than one less.
So AI becomes another interface. Adoption stalls. The pilot dies quietly. The operator concludes, reasonably, that AI is hype — which is a worse outcome than never having tried, because now they're inoculated.
The failure mode isn't the technology. It's the delivery model. Employees don't want a tool that helps them do the work. They want the work done.
Infrastructure, not software
The fix is a different sales motion and a different architecture: stop selling software and start selling infrastructure.
Software asks the employee to adopt a tool. Infrastructure changes the operating layer underneath the employee. The distinction sounds semantic and isn't.
If accounts payable currently runs through NetSuite, email, PDFs, and spreadsheets, then the agent runs across NetSuite, email, PDFs, and spreadsheets. It extracts the invoice, matches it to the purchase order, flags the exception, prepares the approval, and routes to a human only when judgment is genuinely required — then learns from that judgment and needs it less next time. No new interface. No behavior change. No adoption curve to climb.
The controls stay: the employee knows what happened, the process owner can pause a workflow, change a rule, override an exception, pull a person back in. What disappears is the dependency on someone remembering to use the AI every day.
This is the design constraint that makes the low-margin market addressable at all. Get it right and you've turned the industry's least-adoptive customer into its highest-ROI one.
The clock on this
One more thing the low-margin operator doesn't know: this window closes.
In a commoditized market, efficiency doesn't stay with the company that finds it. It gets competed away. Once enough of the field has taken coordination cost out, the savings flow through to price, and everyone is back where they started — same margins, lower cost base, no advantage.
The gain is real but temporary, and it belongs to whoever moves first. Early adopters bank the earnings uplift and reset their cost position while the field is still asking whether AI is a fad. Late adopters get the technology and none of the margin, because by then it's table stakes.
For a business that has never in its history had a structural cost advantage over its competitors, that's not a technology decision. It's the whole strategy.
The obvious place nobody's looking
The market has concentrated on tech-forward enterprises because they adopt faster, budget easier, and are pleasant to sell to. Fine. But the largest profit impact in AI is sitting inside businesses that would never describe themselves as AI companies — and would be faintly embarrassed if you did.
Their margins are thin because their operations are heavy. Their operations are heavy because labor has to be coordinated. And AI is the first technology that can strip out a meaningful share of that coordination without asking the workforce to change how it works.
The next wave of AI winners won't announce itself. It'll be agents running quietly behind the workflows of unglamorous companies, with the savings showing up in the operating model rather than the keynote.
The best customers in AI are the ones who don't know they're customers yet. Someone should tell them.
